| Setup and fitment labour | 4-8 hours | R2 500 - R7 000 | Backlash and pinion depth must be set with a dial gauge, not by feel. |
Used VW differential prices in South Africa depend almost entirely on which platform you are working on. The differential inside a front-wheel-drive gearbox is the cheap end at R2 500 to R6 000, though the gearbox has to come out and be split to fit it. Haldex rear units from a Tiguan, Golf R or Passat 4MOTION run R8 000 to R25 000 depending on generation. The bakkie and SUV parts are the serious money: an Amarok rear diff is R12 000 to R28 000, or R18 000 to R35 000 with the factory diff lock, and Touareg front and rear final drives sit between R10 000 and R28 000. One rule matters more than any other on a four-wheel-drive VW — the front and rear ratios must match exactly. Read the ratio off the tag or casting on your existing unit and confirm it against the replacement in writing, because a mismatch makes the drivetrain fight itself and will kill the transfer case or Haldex coupling within a few thousand kilometres. Fit new bearings and seals with any used centre, have the backlash and pinion depth set with a dial gauge rather than by feel, and on any Haldex unit change the oil and filter at fitment no matter what the seller says.

Common questions
How much is a used VW differential in South Africa?
An Amarok rear differential runs R12 000 to R28 000, or R18 000 to R35 000 with the factory diff lock. Touareg front and rear units are R10 000 to R28 000. A Haldex rear coupling and diff from a Tiguan or Golf R is R8 000 to R25 000 depending on generation. The differential inside a front-wheel-drive gearbox is far cheaper at R2 500 to R6 000.
Does the differential ratio have to match?
On any four-wheel-drive VW, absolutely. If the front and rear ratios differ even slightly, the drivetrain fights itself continuously and the transfer case or Haldex coupling will fail within a few thousand kilometres. The ratio is stamped or tagged on the housing. Read it off your existing unit and confirm it against the replacement before anything is dispatched.
What does a failing differential sound like?
A whine that rises and falls with road speed rather than engine speed usually means worn pinion bearings. A clunk when taking up drive points at excessive backlash or worn spider gears. Clicking that only appears on full lock is more often a CV joint than the diff. A howl that changes when you corner is the classic worn crown wheel and pinion symptom.
What is a Haldex coupling and is it the same as a differential?
No. A Haldex is an electronically controlled multi-plate clutch that decides how much torque reaches the rear axle. It bolts to the front of the rear final drive, and the two are often sold together. Haldex units fail through pump and filter problems rather than gear wear, so a unit with a healthy pump but a noisy final drive is a different repair to the opposite.
How often does Haldex oil need changing?
Every 40 000 to 60 000 kilometres, with the filter. It is the single most neglected service item on 4MOTION VWs in South Africa and the direct cause of most pump failures. If you are buying a used Haldex unit, ask when its oil was last done and budget to change it again on fitment regardless of the answer.
Can I fit a used differential myself?
Fitting a complete used centre into an existing housing is realistic for a competent home mechanic. Setting up a crown wheel and pinion is not — backlash and pinion depth have to be measured with a dial gauge and shimmed to specification, and getting it wrong destroys the gears in a few hundred kilometres. Budget four to eight hours of workshop time for a proper setup.
Can you buy just the crown wheel and pinion?
Yes, but only as a matched pair. Crown wheels and pinions are lapped together at the factory and carry matching etched numbers. Mixing a crown wheel from one set with a pinion from another produces noise no amount of shimming will fix. If the price difference is small, a complete used centre is usually the safer buy.
What warranty comes with a used differential?
Three to six months on the gears and bearings. It is void if the unit was fitted without new bearings and seals, if the oil was not changed at fitment, or if the front and rear ratios do not match on a four-wheel-drive vehicle. Get the ratio confirmed in writing before you pay — that is the dispute that comes up most often.
